About
I used to be the person deciding everything twice.

Ten years inside.
I joined Harbourline, a logistics-software company in Porto, as employee 40 and left as COO when we were 310. I hired most of the leadership team and sat in every meeting that mattered, and in a great many that didn’t.
The pattern.
Somewhere around 120 people, Harbourline slowed down. We blamed hiring, then our structure, then our tools. It was none of those. We were making the same decisions again and again, in different rooms, with different people, and writing none of them down.
Why advice, not a job.
When I left in 2021, three founders called in the first month with the same problem. I have been helping companies make decisions once ever since: 47 of them so far, from Lisbon.
What I believe
Five things I would say in any room.
- 1
Most problems a founder brings me are the second problem, not the first.
- 2
A decision that isn’t written down will be made again.
- 3
The person closest to the work should decide, inside limits someone wrote down.
- 4
Meetings are for deciding. Everything else can be read.
- 5
Advice is only useful if it is a little uncomfortable.
